From losing 3 of every 10 orders to zero: digitizing a restaurant that sold over WhatsApp

A restaurant-chain client of ours was losing 3 of every 10 orders that came in over WhatsApp. Not the food's fault. The process's fault.

The picture: 30 to 40 simultaneous messages at peak, one phone, orders scribbled on paper that got lost between the kitchen and the register, duplicate deliveries because nobody tracked what had already gone out. The owner summed it up better than any consultant: "I have customers, I just have no way to serve them all."

That is the most expensive problem for an SMB with demand: not getting customers, but failing to process them.

## What we implemented

Three pieces, one system:

A POS connected to the business WhatsApp — the same number, now handled by software. An AI bot that takes the order, confirms the menu, validates the address, and sends the customer a summary to confirm before closing. One dashboard where the team sees every order in real time, whether it came from the counter, the phone, or WhatsApp.

The key was not the bot alone. It was that WhatsApp and counter orders land in the same dashboard, same flow, different channel. The kitchen stopped checking two screens and a notebook.

## The lesson that was not in the plan

We launched the bot fully autonomous 24/7. Within a week, employees were rejecting bot orders — they did not trust the confirmation. The problem was not technical, it was trust.

We pivoted to supervised mode: the bot runs only during hours each restaurant defines, configurable per site. Outside those hours it replies with business hours and saves the contact for follow-up. Every night at 10pm the owner gets a Telegram report: conversations started, orders completed, orders abandoned, average time. That decision turned the bot from "a scary thing" into "a tool the team owns."

## Results after 30 days

0 lost orders (down from 3 of every 10). Cash close from 45 minutes to 2, because everything was recorded at the moment of sale. The owner stopped answering WhatsApp at 11pm.

His words: "Now I can focus on the food, not on putting out fires." Implementing all this cost less than half an employee's salary. And the most important number is on no dashboard: the owner got his time back.
